Most site attendance problems are not technology problems. They are process problems. The sign-in sheet at the gate works fine on Monday morning with a full team and a site manager present. It falls apart at 6am Tuesday when three subcontractors from different teams arrive, nobody is there to check them in and the sheet goes missing by Thursday.
Efficient worker tracking is not about buying the most sophisticated system. It is about removing the gaps where your current process depends on someone being in the right place at the right time. This is a practical guide to doing exactly that, without overhauling everything at once.
Why most site attendance processes break down
Paper sign-in sheets and spreadsheets are the default across most small and mid-sized construction businesses, and they have some genuine advantages. No cost, no setup, familiar to everyone on site. The problems appear at the edges.
Workers self-reporting their own start and finish times will not always be accurate, even when they are trying to be. Retrospective entries, where someone fills in the sheet at lunchtime or end of day rather than when they arrive, introduce drift. Sheets submitted to the office do not reflect real-time headcount, which means there is no live picture of who is actually on a site at any given moment.
The deeper issue for businesses managing subcontractors is verification. You can have a sign-in sheet showing 25 workers present on Monday. It tells you very little about whether those 25 people were who they said they were, whether they arrived when they claimed or whether the right certifications were in place for the work they were doing.
Try this:
- Pull the sign-in sheets from any site for the past two weeks. Check whether all entries were made at the time of arrival or whether a number look like they were filled in retrospectively.
- Ask your site manager how they currently know, in real time, how many workers are on site at 10am on a Wednesday. If the answer is 'roughly' or 'I'd have to check', you do not have live visibility.
- Check whether your attendance records and your right-to-work documents are in the same place. If they are in separate systems or folders, they are harder to cross-reference when you need to.
What efficient site tracking actually needs to do
Before looking at solutions, it is worth being clear about the job. Efficient site worker tracking needs to do five things well.
First, it needs to verify identity. Knowing that someone clocked in at 07:30 is only useful if you know it was actually them. GPS confirms the location. Facial recognition or a selfie confirms the person. Without both, you have a timestamp but not much else.
Second, it needs to work without a supervisor present. Most attendance issues happen outside normal supervisory hours. Early starts, end-of-day sign-outs, workers on separate teams. The system needs to work independently of whether a manager is watching.
Third, it needs to connect to payroll. An attendance record that requires manual re-entry into a payroll system just moves the error risk downstream. The value of capturing accurate hours is lost if someone has to type them out again.
Fourth, it needs to give you an auditable trail. Not just for payment disputes but for compliance. If the Home Office or an HSE inspector asks who was on site on a specific date, you should be able to answer that question in under two minutes.
Fifth, workers actually have to use it. This is where a lot of systems fail. Anything that adds more than 15 seconds to the start of someone's day, or requires more than two steps on a phone, will see adoption fall off within a fortnight.
Try this:
- Score your current system against those five criteria. The gaps tell you exactly what problem you are actually trying to solve.
- When evaluating any tracking tool, ask specifically how the clock-in process looks from the worker's phone. Ask the vendor to demonstrate it live, not just describe it.
- If you are managing subcontractors from multiple companies, confirm that any system you consider can handle mixed workforces where not everyone is a direct employee.
Mobile clock-in versus hardware: the honest comparison
Biometric turnstiles and fixed hardware terminals get pitched as the premium option and on some large-scale projects, they make sense. But for most construction businesses managing fluid, subcontractor-heavy workforces across multiple sites, hardware creates more problems than it solves.
Fixed units need installing on every site, which takes time and cost before you have captured a single clock-in. They need maintaining. When something goes wrong, you need someone on site who can deal with it. For a business running several concurrent projects, that overhead adds up quickly, and the hardware does not move when the job does.
Mobile-first clock-in removes that overhead entirely. Workers already carry phones. An app-based clock-in using facial recognition and GPS verification gives you the same identity confirmation as a biometric terminal, at a fraction of the cost and with none of the maintenance. - If you are considering hardware, cost out installation, per-site licensing and annual maintenance before comparing to mobile alternatives. The headline price difference is almost always larger than it appears.
- Ask how the system handles a worker who does not have a smartphone. Most mobile-first platforms have an offline or shared-device mode for this scenario.
- Check whether the GPS geofencing can be set per site rather than fixed to a single location. For businesses running multiple projects, site-specific boundaries are essential.
Connecting attendance to payroll and compliance
The single biggest operational improvement most construction businesses see when they switch to digital attendance is not the data quality, though that matters. It is the collapse of the reconciliation step.
In a typical paper-based setup, hours are collected on site, entered into a spreadsheet, cross-referenced against agency submissions and then pushed into payroll, sometimes by a different person at each stage. Every handoff is a point where errors can enter. Every manual re-entry is time that could be spent on something else.

The most common objection we hear is disruption. Site workers are busy and they do not want to learn a new system. That is a fair concern, and it is usually based on a mental image of a complicated app that requires a tutorial.
